Discover What Your Business Is Capable Of

Blake Group works with business owners at every stage: growing the business through Value Creation, securing its future through Business Succession Planning, or getting it ready to sell through Exit Readiness.

Working With Us
Most business owners are somewhere on this line: growing the business, planning to be more hands-off, getting it ready to sell or selling it outright.

Value creation means fixing the foundation of the business, its systems, numbers, and structure, then growing on top of that: more revenue, stronger margins, and a business that runs without you having to be there every day. That makes it stronger, more profitable, and worth more.

It's the same work private equity firms do on every business they buy. They run the same improvement process across each one until they know exactly what to fix. We run that process on your business, and it pays off the same way: in profit.

Who it's for:
  • Owners curious about their business's potential and ready to unlock real opportunities.
  • Owners who suspect something's off and want a straight, honest answer.
  • Owners who feel more like an employee of their own company than an owner.
  • Owners whose business doesn't run without them, and want it to.
What happens:
  1. We'll share a short intake form and request your financials.
  2. Working sessions going through your finances, operations, sales, and every functional area, directly with you and your key people.
  3. We build a prioritized, sequenced value creation plan, organic and through acquisition where it makes sense: what to fix first, what it's worth, how long it takes to grow and expected profit.
  4. Optional: ongoing support to help you and your team execute the plan.
What you walk away with:
  • A written value creation plan covering organic growth opportunities, acquisition targets where it makes sense, operational efficiencies and profit potential.
  • A clear picture of exactly where your business stands today, where it's lagging, and where it's already strong.
  • A prioritized, sequenced roadmap: what to fix first, in what order, and why.
  • A KPI framework to track progress against the plan.
Who it's for:
  • Owners who already have a plan and want hands-on help putting it into action.
  • Leaders who want a consistent cadence of accountability to hit their goals.
  • Teams in the middle of growth who need structure, not just advice.
What happens: We start by setting your goals and building an implementation roadmap based on your Value Creation Strategy or growth strategy. From there, we establish 1 - 2 weekly sessions (45 to 60 minutes) to discuss current progress, bottlenecks, and next steps.

Plan the next step of your business's lifecycle

A clear plan for who runs the business, and how ownership transfers, when you're not the one doing all the work anymore.
Who it's for:
  • Owners who want to keep the business in the family but don't have a successor lined up yet.
  • Owners grooming a family member or employee to take over.
  • Owners who aren't ready to sell or retire yet, and want to be hands-off.
What you get:
  • Owner-Dependency Audit: a clear picture of what in the business can't run without you today, decisions, relationships, know-how, and a plan to transfer or systemize each one.
  • Succession Roadmap: a concrete timeline for who takes over (family, management, or a future sale), what they need to be ready, and the milestones that get them there.
  • Post-Transition Growth Plan: a short, focused growth plan the new leadership can start running with the moment you step back, so the handoff doesn't stall momentum.
Deliverables:
  • Succession Plan & Timeline: a documented, stage-by-stage plan for the transition, with clear milestones and decision points.
  • Leadership Development Plan: the specific gaps the successor needs to close, and how, before taking the wheel.
  • Governance & Ownership Structure: how ownership, voting control, and decision rights transfer, and on what terms, so the business stays clean for banks, partners, or a future buyer either way.
  • Growth Plan: a focused, actionable plan the new leadership can start executing on day one, so the business keeps growing instead of just coasting through the transition.

Preparing your business for a sale

A straight answer on where your business stands with a buyer today, and what would make it worth more.
Who it's for:
  • Owners thinking about selling in the next few years, but not sure the business is ready.
  • Owners who want a buyer's-eye view of the business before they go to market.
  • Owners who want to know what would make the business worth more before they sell.
What you get:
  • Where You Stand: how your business holds up under buyer questions right now: your numbers, your operations, and what might cause hesitation once someone looks closely.
  • What Can Be Improved: the specific things that make your business more attractive to a buyer: real growth and profit opportunities that strengthen your story and give you more room to negotiate. Buyers pay more for potential, not just current performance.
Three deliverables:
  • Financial Model: stress-tested to show whether your business can carry acquisition debt at different sale prices, so you know which prices are realistic and which would sink under the loan.
  • Buyer Type Assessment: competitors buying you out and investors buying in judge a business completely differently. We show you how each would look at yours, and how to handle both.
  • Offer Assessment: an offer isn't always cash. We lay out realistic mixes of cash, equity, loans, and seller financing so you can tell a strong deal from a weak one.

What We Dig Into
Our review of each business begins with the most important functions:

You can't fix what you can't see. Most owners are flying without real visibility into margin, cost per job, or where cash is leaking, even when they're already paying for a tool that could tell them everything.

If the business only runs because you're in the room, it's not a business, it's a job. We look at what's documented, duplicative, and could survive you taking a month off.

Most businesses we look at are already paying for software that could solve their biggest problem and not using it. We look at what you have, what's missing, and what's just costing you time and money.

No pipeline, no clear ideal customer profile, no process, no way to know what's actually working. We look at how deals get won today and what's capping how many you can close.

Pricing is the fastest lever in any business, and the one most owners get wrong first. We check it against your market, your actual costs, and what your own numbers can support.

Most owners have never done a marketing audit to understand how audiences perceive their business. We look at what's working, what's being wasted, and what should immediately change to increase conversion rates.

True growth is impossible when a founder is the sole operating engine. We help you identify the daily responsibilities you need to let go of by understanding the hidden growth costs of holding onto those tasks.

Keeping customers is cheaper than winning new ones, and most businesses have no systems for either. We look into what your customers say about you, why they decide to stay, and why they left.

About Us

Managing Principal

Blake Group is a Puerto Rico based management advisory and private investments firm built for entrepreneurs and business owners at every stage.

Our founder built his career doing value creation work most advisors only talk about: turning around companies on the brink of collapse and scaling others through strategic growth. He has led growth strategies for a $20B private investment fund, driven $70M+ in profit improvement across a dozen companies, and restructured over $7B in distressed debt for companies with hundreds of millions in revenue that most people had already given up on.

Unlike most advisors, we've coached CEOs and management teams to unlock new potential and achieve outsized returns. We've also run the business ourselves, as COO, taking a company from $400K to $1M+ in annual profit in twelve months by attacking operational efficiency: where cash is leaking, where margin is hiding, and where growth is being left on the table.

We bring institutional rigor and hands-on execution to every engagement, plus the network to get it done.

Straight answers before you reach out
Value Creation grows the business. Exit Readiness proves its value to a buyer. If you're planning to keep running and scaling the business, start with Value Creation. If you're weighing a sale and want a straight read on where you stand first, start with Exit Readiness.
Closely. Value Creation strengthens the business overall. Succession Planning takes that same work and points it at one goal: making sure the business runs, and keeps growing, without you. If keeping it in the family or handing it to your team is already the goal, start with Succession Planning.
Puerto Rico is home base and where most of our work happens, but we take on select engagements outside PR when it's the right fit.
Most engagements run two to four weeks from kickoff to final plan, depending on how complex the business is.
That's exactly how it's built. Value Creation Strategy ends with the plan in hand. Executing it from there, through Executive Coaching, is entirely optional, and entirely up to you.
No. We mostly work with healthy businesses that want to grow, but we also take on distressed ones that need to stabilize first. The starting point is different, the process isn't.
